For PE Operating Partners & Portco CEOs

Post-Acquisition Integration
That Makes Two Businesses One

The first 100 days after close set the trajectory of the whole holding period. I lead the integration: one operating model, one reporting package, and one ERP and systems roadmap across the combined business.

See how it works
The integration challenge

What breaks after the deal closes

๐Ÿ“Š

Two sets of numbers

Each business reports differently, on its own cadence. The board wants one view of operations: on-time delivery, margin by site, working capital. Nobody can produce it reliably.

โš™๏ธ

Systems that don't talk to each other

Legacy ERPs, spreadsheets, and one-off processes carried over from founder-led or family-owned acquisitions. Consolidation is on the plan, but no one owns it.

๐Ÿ‘ฅ

Teams that haven't merged

Reporting lines, roles, and decision rights are unclear. People still work for the old company, and the integration plan depends on them. Operating cadence and governance have to be built, not assumed.

How KStrat runs an integration

What I do in the first 100 days

Days 1โ€“30

Baseline and stabilize

Map both businesses side by side: systems, reporting, people, and processes. Set the operating baseline, name an owner for each integration workstream, and stand up one weekly cadence. You get a clear picture, not a 200-page report.

Days 31โ€“60

Integration roadmap

A 12-month integration roadmap agreed with the CEO and operating partner, covering ERP consolidation, reporting, carve-outs, and organization. First three quick wins identified and in motion.

Days 61โ€“100

One operating rhythm

One reporting package, one cadence, and one set of KPIs across the combined business. Year 1 programs staffed and in execution, and the company moves from "we have a plan" to "we're executing the plan."

Ongoing

Interim integration lead

I stay embedded to govern execution, advise the CEO, and give the operating partner portfolio-level visibility. Typically 9โ€“18 months, until internal leadership is ready to own it.

PE-specific questions

What operating partners ask

Can you run diligence on an acquisition target before we close?

Yes. The Transformation Diagnostic is well-suited to pre-acquisition operational diligence. I assess operations, systems, leadership, and AI/technology readiness โ€” and give you a clear picture of what's there, what's missing, and what it costs to fix.

Do you work exclusively with one portco or can you cover multiple?

The Portfolio Program is designed for 2โ€“3 portcos simultaneously. I structure my time across companies with dedicated weekly cadences for each โ€” and give you a monthly cross-portfolio briefing.

Will you report to the operating partner or the portco CEO?

Both โ€” with clear lanes. I report operationally to the CEO (that's where execution happens) and provide the operating partner with a monthly portfolio briefing. No crossed wires.

What industries do you cover?

Primary depth in CPG, food processing, packaging, and manufacturing. General operational transformation expertise applicable across any mid-market business. Recent work in both sectors.

Let's talk about your portfolio.

Operating partner or portco CEO โ€” 30 minutes is enough to know if there's a fit.
