I was the Capability Owner for Salesforce CRM at Dell — governing 15,000+ agents across 80 countries, owning a $4M portfolio, and accountable for a patent-generating AI model deployed on the service lifecycle. I've also seen Salesforce fail repeatedly in manufacturing companies that invested significantly and got very little back.
The difference is almost never the technology.
The adoption problem
Salesforce adoption in manufacturing fails when the system is configured for what IT wants to measure rather than what salespeople and account managers need to do their jobs. If logging an activity in Salesforce takes longer than having the conversation it's documenting, the system will not be used — regardless of what leadership says about compliance.
Configuration discipline
Start with the minimum viable configuration. What are the 5–7 data points that, if consistently captured, would change how sales and operations decisions are made? Build those first. Don't build everything in the initial configuration — you'll create a system that's complete on paper and unusable in practice.
The best Salesforce implementations I've seen have fewer fields, fewer required inputs, and higher adoption than the worst ones. Simplicity is a feature, not a limitation.
Connecting Salesforce to operational outcomes
The real value of Salesforce in manufacturing isn't CRM — it's connecting customer data to operational data. When your service team can see a customer's order history, open issues, and account health in one place, their ability to have high-quality conversations with that customer changes fundamentally. Building these connections requires deliberate integration work, but the impact on customer retention is measurable.
Governance and adoption metrics
Change the metric from "Salesforce compliance" to "revenue influenced by Salesforce activity." When adoption is tied to business outcomes rather than IT governance, the conversation with sales leaders changes from policing to partnership.
